Practical supply planning guide · Inventory
When to transfer inventory before buying
A practical planning guide with an illustrative calculation, operating checks and a path from recommendation to approval.
Short answer
Transfer only usable surplus that can arrive on time without causing a shortage at the source. Compare the full cost and let an owner approve the action.
First scope
Start with one SKU and location, then validate the policy on a representative product group.
When to review
Recalculate at each planning review and whenever lead time, demand or confirmed receipts change.
Typical buyer
Supply chain, demand planning, procurement and inventory teams.
Calculation and decisions, step by step
01
Calculate destination need
Compare demand through the next viable receipt with usable stock, inbound receipts and safety policy at the destination.

02
Protect the source
Reserve stock for source demand, commitments and safety stock before marking the remainder as transferable. Check batch, expiry, condition and ownership.

03
Compare a split recommendation
Illustrative example: destination need is 100 units; the source has 180 usable units but requires 120 for its own protected demand. Transferable surplus is 60. Transfer those 60 if they arrive on time and purchase the remaining 40, subject to supplier MOQ. Include handling and transport costs, not just purchase price.

04
Record the decision
Keep the recommendation, manual adjustments, approver and ERP document number. The documented Sumatec workflow checks safe surplus before recommending purchases or a split between purchases and transfers; these illustrative quantities are not customer results.

Readiness checklist
- Demand by SKU and location, in consistent units
- Usable stock, commitments and dated inbound receipts
- Actual lead time, MOQ, packaging and service target
Common mistakes
- Treating sales during stockouts as complete demand
- Counting customer orders twice
- Using an average lead time without checking variability
Questions to ask vendors
- Can I review inputs and edit a recommendation before approval?
- How are purchases and transfers returned to my ERP?
Success metrics
- Fill rate: units fulfilled / units requested
- Stockout days by SKU and location
- Inventory value and excess inventory
- Recommendation-to-approval time
